Almost every growing Indian business reaches the same crossroads. The books are being kept, GST is being filed, but the founder still cannot answer basic questions with confidence: How much cash will we have in three months? Which product actually makes money? Are we ready for investors?
At this point, most founders look at three options: keep relying on their CA firm, hire a full-time CFO, or bring in a virtual CFO. Each one solves a different problem. Choosing the wrong one is expensive in either money or missed opportunities.
What each option is built to do
A CA firm: compliance and accounting
A good CA firm keeps you compliant. It handles bookkeeping, GST and TDS returns, income tax filings, statutory audit support and ROC compliance. Its focus is accuracy and deadlines, which is essential.
What a typical CA firm is not set up to do is run your finance function: build forecasts, challenge your pricing, design your MIS or sit with you when an investor asks hard questions about unit economics.
A full-time CFO: dedicated finance leadership
A full-time CFO owns the finance function end to end. They are in every leadership meeting, manage the finance team, lead fundraising and become the main point of contact for investors, lenders and auditors.
The catch is cost and fit. A seasoned CFO in a metro can cost well over a crore a year including variable pay, ESOPs and search fees. Many businesses below Rs 100 Cr in revenue do not have a full-time CFO’s worth of strategic work, so they end up paying senior rates for a mix of senior and routine tasks.
A virtual CFO: senior finance leadership on a flexible model
A virtual CFO gives you CFO-level thinking for a defined number of days or deliverables each month. A good virtual CFO firm brings a team: a senior CFO for strategy and decisions, supported by analysts and accountants who run the monthly reporting and controls.
You get forecasting, MIS, cash management, investor reporting and fundraising support without a full-time executive salary.
Side-by-side comparison
| Factor | CA firm | Virtual CFO | Full-time CFO |
|---|---|---|---|
| Main focus | Compliance and accounting | Strategy, reporting, cash and fundraising | Full ownership of finance |
| Typical cost | Lowest | Moderate (monthly retainer) | Highest (salary, ESOPs, benefits) |
| Forward-looking planning | Limited | Strong | Strong |
| Investor and board support | Limited | Strong | Strong |
| Availability | Periodic | Scheduled plus on-call | Every day |
| Best for | Early or very simple businesses | Growing startups and SMEs, typically up to Rs 100 to 150 Cr | Larger or complex businesses, pre-IPO companies |
Signs you have outgrown just a CA firm
- You only see profit after the year closes, not month by month.
- You do not have a 12-month cash flow forecast.
- Pricing and discounting decisions are made on gut feel.
- Investors or lenders are asking for an MIS pack, and creating one takes weeks.
- You have more than one entity, sales channel or location, and nobody consolidates the picture.
If two or more of these sound familiar, you need finance leadership, not just compliance.
When a full-time CFO makes sense
- Revenue is well above Rs 100 Cr, or the business is highly complex (multiple countries, heavy regulation, large finance team).
- You are preparing for an IPO, or have large institutional investors expecting a full-time finance head.
- Finance decisions are needed daily and in person, such as large treasury operations or frequent M&A.
When a virtual CFO is the right call
- You are between seed stage and Series B, or an SME with Rs 10 to 150 Cr in revenue.
- You need better reporting, cash control and fundraising readiness, but not a full-time executive.
- You want senior experience (often 15 to 20+ years) that would be hard to afford full-time.
- You want to build the finance function now so it is ready for a full-time CFO later.
The best setups combine them
These options are not either-or. Many of the strongest finance functions we see in growing Indian companies use a CA firm for compliance, an in-house accountant for daily transactions, and a virtual CFO for planning, MIS, cash and investors. As the business scales, the virtual CFO helps hire and hand over to a full-time CFO.
